A CRM full of deals looks reassuring. Whether it is a healthy pipeline is a different question.
Signs the pipeline is padded
- Many deals have no next step, or a next step with no date.
- Large deals have not had real buyer contact for weeks, though the CRM shows activity.
- Close dates move forward every month.
- Deals sit in early stages for longer than your sales cycle.
- Reps cannot say who the economic buyer is.
Why it happens
Rarely dishonesty. Usually habit. Reps leave deals open because closing them feels like admitting a loss. Managers are measured on coverage, so they do not push. And automated activity, such as emails and logged touches, makes a dead deal look alive.
How to clean it without blame
- Separate real buyer contact from CRM activity. The first matters. The second is noise.
- Set shared thresholds. For example, what counts as dormant, and what counts as dead, for your cycle.
- Decide for each stale deal: re-engage, investigate or close out.
- Do it together, as a team exercise, not an audit of individuals.
- Agree definitions so the CRM stays honest after the clean-up.
Do not skip the good news
Cleaning often surfaces deals that were not dead, only forgotten. A short, genuine message about something that has changed for them can restart a conversation.
A pipeline is only as healthy as the buyer evidence behind it.
The Forgotten Pipeline Finder below ranks dormant deals worth another conversation and flags where CRM activity hides a lack of buyer contact.
